This assumption shapes how organisations structure their governance, their vendor contracts, and their change management plans. It is also wrong, in a way that physics describes with unusual precision.<\/p>\n<p>When an external magnetic field is applied to a ferromagnetic material, the atomic dipoles align with it. When the field is removed, they do not snap back to their original orientation. Part of the alignment remains. The material retains what it has experienced. To restore the prior state requires applying a field in the opposite direction, and significantly more energy than the original magnetisation needed. This is hysteresis, from the Greek for \u201ccoming behind.\u201d The current state of the system depends on its history as much as on present conditions. History leaves a residue.<\/p>\n<p><a href=\"https:\/\/thenonlinear.org\/website_1ce6c7cd\/your-organisation-is-not-a-machine\/\">Organisations undergoing substantial AI adoption<\/a> are now hysteretical systems. That magnetising force takes the form of AI tools, AI-paced workflows, and AI-generated analysis, reshaping how people think, what customers expect, and how decisions get made. Withdrawing that force does not return the organisation to its prior configuration. Like the magnetised material, it retains the imprint of what it has been through.<\/p>\n<p>This distinction matters because hysteresis is not the same as path dependence, a concept this series examined in Week 9. Path dependence describes how early decisions constrain later ones: a technology choice made in the 1980s forecloses alternatives for decades. Hysteresis is more specific and more unsettling. It describes systems that do not merely go down different paths depending on their history; they cannot recover their prior state even when the forcing condition is removed. Just as the magnet cannot be un-magnetised by switching off the field, an organisation cannot be un-AI\u2019d by rolling back the tools.<\/p>\n<p>Customer expectations are the most visible expression of this irreversibility. Once customers interact with AI-powered channels that respond in seconds at any hour, their tolerance for slower alternatives is permanently recalibrated. Zendesk\u2019s 2026 research documents this shift: instant accessibility has moved from a competitive differentiator to a baseline expectation. Customers who experienced the new tempo do not forget it. When companies attempt to revert, whether for cost reasons, quality reasons, or governance reasons, they are not returning to a neutral competitive position. They are accepting a degraded one, judged against expectations that now exist in the market and will not dissolve because the AI has been switched off.<\/p>\n<p>That recalibration is self-reinforcing in the way that magnetic domains are. Once customers align their expectations to a new standard, they share those expectations, and whole industries recalibrate around companies that set the new pace. The customer who waits seven seconds for a chatbot response and finds it unacceptable is not being unreasonable. Their tolerance threshold has been structurally reset by an environment that has permanently changed. Removing any single organisation from that environment does not remove the environment.<\/p>\n<p>The same dynamic plays out inside organisations, in how employees think. Workers who adapt to AI-assisted analysis, drafting, or decision support develop new cognitive habits. Their sense of what constitutes reasonable throughput, a complete brief, or an acceptable quality threshold shifts accordingly. A Deloitte study from 2026 found that 96% of executives anticipated productivity gains from AI, while 77% of employees reported that it had increased their workload, largely because they were spending more time reviewing, correcting, and verifying AI outputs. The cognitive architecture of their roles had restructured around the AI as a reference point. Removing the AI does not restore old cognitive habits; it creates dissonance between the expectations that have already formed and the tools that no longer exist to meet them.<\/p>\n<p>Klarna\u2019s trajectory makes this concrete. The company replaced significant parts of its customer service workforce with AI in 2024, then began quietly rehiring humans in 2025 after error rates proved unacceptable. The CEO acknowledged they had focused too much on efficiency. But the organisation into which Klarna rehired was not the one that had existed before. Customer expectations had been recalibrated during the AI phase. Workflows had been rebuilt around AI interaction patterns. The competitive context had moved. Humans were reemployed, but the organisation had traversed a hysteresis loop and ended up on a different part of the curve, not back at the origin.<\/p>\n<p>Labour economics has studied this phenomenon since the 1980s. Olivier Blanchard and Lawrence Summers documented in 1986 that unemployment exhibits hysteresis: after a recession pushes the unemployment rate above its natural level, the natural rate itself shifts upward. Long-term unemployed workers become detached from the market; their skills depreciate, employers discount their applications, and they search less vigorously for work. The original equilibrium ceases to exist. A temporary shock has permanently altered the structure of the system. Their empirical finding was striking: shocks to unemployment have persistent effects lasting roughly eight years, during which the equilibrium rate is pulled toward the elevated actual rate.<\/p>\n<p>AI adoption creates analogous structural shifts. Once a decision process is calibrated for AI-generated analysis, once middle management layers are removed because AI automated the synthesis and reporting functions they provided, once recruiting pipelines are rebuilt around AI-screened candidates, those structural changes do not sit in a recoverable holding state. Gartner estimated that through 2026, 20% of organisations would use AI to flatten their structures, eliminating more than half of current middle management positions. Roles dissolved this way are not on pause. The institutional knowledge they embodied disperses within months. <a href=\"https:\/\/thenonlinear.org\/website_1ce6c7cd\/requisite-variety-ai-organisational-diversity\/\">The org chart redesigned around their absence<\/a> takes on its own internal logic, with new reporting relationships, new informal networks, and new decision authorities that consolidate and become load-bearing. That consolidation is not waiting to be undone.<\/p>\n<p>For leaders making sequencing decisions now, irreversibility changes the calculus fundamentally. Stalling at \u201cpilot\u201d for too long is not a safe default: the organisation partially adapts to AI-assisted workflows without any strategic design governing that adaptation. The hysteresis loop gets traversed without intention, and the retained states accumulate without coherence. Unplanned drift through the loop is often worse than a deliberate traversal, because the organisation absorbs the costs of change without the benefits of having chosen its destination.<\/p>\n<p>Organisations facing high internal friction in their adoption processes, through resistance programmes, toggle policies that keep reverting, and governance structures designed to preserve optionality rather than commit, trace large and expensive loops. The energy consumed managing reversibility does not preserve the original state. It delays the new one while incurring the costs of both.<\/p>\n<p>The rollback option is not actually available, and planning as though it is produces worse outcomes than accepting irreversibility and designing for it. What is available is a controlled transition to a new configuration: one that accounts for where the organisation already sits on the hysteresis curve, what states it has already retained, and what deliberate effort will be required to move to the next position. Leaders who accept this frame stop asking how to keep their options open and start asking which permanent state is worth aiming for.<\/p>\n<p>Hysteresis is not the problem.
